What

Ranks: LuckPerms in the staff panel. View and change players' in-game ranks and permissions, groups and tracks. It goes through Main's TFMCWeb (TFMCWeb PR #32), never the LuckPerms database directly.

  • Ranks tab:
    • Player search across everyone LuckPerms knows.
    • Groups table (prefix in Minecraft colours, weight, inheritance, members, "Owner only" and "Patreon" labels).
    • Tracks as ladders, and recent changes.
  • Player rank page:
    • Track positions with Promote/Demote.
    • Groups and permissions with add/remove. Each can apply on all servers or one, and be permanent or timed.
    • Change history.
  • Group page (editing is root-only): weight and prefix with colour preview, inheritance, permissions, members, delete. Root can also create groups and edit or create tracks from the overview.
  • Every change asks for a reason. It is audited in admin_audit (luckperms.change, refusals included) and follows the bridge until applied.
  • Root promotion: roots can now give any role, including root, and act on other roots (never themselves). Player profiles link to their ranks and offer the account role actions. The CLI still works for the first owner.

Rights (backend/src/luckperms/policy.yaml)

  • Mods view only.
  • Admins can:
    • add or remove the listed player groups, but only while everything that group inherits is listed too;
    • promote and demote along tracks between those groups;
    • set or unset allow-listed progress permissions.
  • Admins can't change themselves, website admins or roots, or players holding any owner-only group (in-game staff, linked or not).
  • Root can do everything, including meta, wildcard and other permissions, group definitions and tracks.
  • Rights are checked when a change is queued and again when the bridge collects it.

Protocol

See backend/src/luckperms/README.md:

  • Primary plugin key only.
  • Snapshots and results are fenced by revision.
  • One unfinished change per target.
  • Changes are sent at most once; if no result arrives, the change becomes "unknown" and staff are told to check.
  • Unfetched changes expire after 10 minutes.
  • LUCKPERMS_READ_ONLY=1 makes a site view-only (for dev.tfminecraft.net, since Dev shares Main's LuckPerms).

The design and the code were reviewed by Astra (codex gpt-6-astra). Its first round led to the permission allow-list, the inheritance-closure rule, protection for in-game staff, the revision fence, at-most-once delivery, and the read-only flag.

Testing

  • Backend: 32 new tests in src/luckperms; the auth tests were updated for root promotion.
  • Frontend: tests for the Ranks pages, the colour-code parser and the change follower; tsc is clean.
  • End to end in a local lab (Paper with LuckPerms 5.5.32, the TFMCWeb branch and this backend):
    • Every kind of change applied as shown in lp ... info.
    • Admins were refused with root_only and target_is_staff.
    • An in-game race was answered node_exists.

Deploy notes

  • Dev .env: LUCKPERMS_READ_ONLY=1.
  • Main needs no env change.
  • New tables are created by migrate().
  • The panel says "No server has sent LuckPerms data yet" until TFMCWeb with the bridge is running.

The TFMCWeb bridge publishes LuckPerms snapshots to the site and applies
changes staff queue there. Mods view; admins change the groups and
permissions policy.yaml allows on players; root changes everything,
including group definitions and tracks. Roots can also make other
accounts root from the panel.

Overview with player search, groups and tracks; a player page with
track promote/demote, groups and permissions; a group page with its
settings, nodes and members. Changes ask for a reason and follow the
bridge until applied. Player profiles link to their ranks and offer
the website role actions.

The previously reported raw error messages are addressed. No actionable merge-blocking issue remains after normal checks.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 41c4b

The new workflow has substantial server-side permission checks and auditing. However, a promotion can move a player beyond the rank staff confirmed if the displayed state changes or an acknowledged change is retried. Safe application and recovery also depend on the separately deployed game-server integration, whose implementation and production configuration were not available for verification.

Retained concerns

  • Medium · reliability · inferred: Track promotions and demotions are not bound to the transition staff confirmed. The UI names a destination but submits only a relative operation and track name; the backend computes the step from its current mirror. A completed concurrent change, or a lost submission acknowledgement followed by retry after the first change completes, can therefore produce a different or additional rank transition. The unfinished-target lock and per-change at-most-once delivery do not preserve the original intent across distinct submissions. Role and node checks still constrain the result, but a root-authorized transition can affect staff privileges.
Security review details

Security Blast Radius

  • inferred — A root session now carries authority to alter shared in-game permission definitions and create additional website roots. The primary plugin credential can replace the authorization mirror, collect changes and report outcomes. Compromise of either trusted authority therefore reaches beyond one player's page; shared LuckPerms storage can propagate effects across Main and Dev.

Security Findings and Attack Paths

  • inferred — The identified transition concern requires an authorized staff submission and changed state or a repeated submission after completion. It can misapply the rank staff intended, but inspected role and per-node checks still bound the operation; this is not evidence of an unauthenticated or admin-to-root policy bypass.

Trust Boundaries and Controls

  • observed — Browser input passes through same-origin enforcement, authenticated session lookup and backend policy enforcement; frontend gates are not the authority. Plugin endpoints require a valid primary key and reject secondary keys. Website root grants retain self-action prohibition, current-role checks, session revocation and atomic auditing.

Resilience and Maintainability Implications

  • inferred — Security during mirror lag depends on the external bridge enforcing the supplied admin-group guard against live target membership and inherited grants. Safe failure containment additionally depends on staged precondition evaluation, ordered execution and reload after save failure. The backend supplies guards and isolates definition delivery, but documentation alone does not establish those consumer guarantees.

Hardening Proposals

  • proposed — Bind track changes to the confirmed starting position and destination, rejecting changed state instead of recomputing another step. Give each submission a stable idempotency identity so retrying after a lost acknowledgement returns the original change rather than initiating another permission transition.
  • Autopilot · Keep fixing CodeRabbit findings and required CI, and resolving merge conflicts

…ns alone

- root_only_permissions keeps armourshop.admin and the like out of admin
  reach inside allowed namespaces.
- Admin changes carry a guard the bridge checks against live LuckPerms.
- A group or track change is handed out alone and holds later changes
until its result arrives, so they are checked against the new groups.
- Change timeouts settle on staff reads, not only on bridge polls.
- Prefix and suffix keys keep their spaces; removals match exactly.
- The confirm box follows a change until it is settled.

…finitions

- The bridge guard follows the actor's role at collection, the same one
  the rights check uses.
- A group or track change of unknown outcome keeps holding later changes
until a snapshot taken after it arrives.
- The node forms send prefixes and suffixes with their spaces.
