Fixes how release.yml writes the GitHub releases after a publish.

  • A PR with several changesets shows as one line. The body was built from PR titles, so a PR that fixes two things appeared once, under its title. It now lists one line per changeset, worded by the first sentence of that changeset's summary, still with the author and PR link. fix(next): bundle the instrumentation factory and stop capturing evlog's own output #816 in evlog@2.31.0 now shows its two fixes. A PR with no changeset in that version (tests, refactors, docs) keeps its title. The body also links the version's CHANGELOG.md section for the full text, and lists every PR a changeset came from, so a PR that bumps a package without touching its folder is no longer missed.
  • Changeset lines are filed by their bump. Major goes to Breaking Changes, minor to Features, and patch to Bug Fixes, unless the PR's label is narrower (performance, for example). The bump is what the changeset says about the change, so a fix inside a feat PR lands under Bug Fixes, and feat(cli): install agent skills globally by default #831 (minor, but labelled bug) moves to Features with no relabelling.
  • The wrong package gets Latest. changesets creates one release per package, and GitHub gives Latest to the one created last. After the 2.30.1 and 2.31.0 runs that was @evlog/cli. The script now marks the newest stable evlog@x.y.z release Latest at the end of every run, prereleases skipped.
  • PRs end up in the wrong category. label-pr.yml only ran on opened and only added labels, so a retitled PR kept its first label (feat(cli): install agent skills globally by default #831, feat(cli): …, is under Bug Fixes). It now also runs on reopened and title edits, one run per PR at a time, reads the PR's current title and labels instead of the event snapshot, swaps the type label, adds breaking for !, and labels chore as dependencies only for chore(deps).

Also: a failed PR lookup now fails the step instead of silently dropping that line, all bodies are built before any release is edited, and the previous tag is looked up among tags reachable from the release, so re-running on an older version picks the right range.

Before / after

Each pair is the same release, rendered through GitHub's Markdown API with GitHub's stylesheet. Before is the body published today. After is this branch's dry run for the same version, with no release edited. In evlog@2.31.0, #816 goes from one title line to two lines, one per changeset.

Before (evlog@2.31.0) After (evlog@2.31.0)
Before After
Before (@evlog/cli@0.10.0) After (@evlog/cli@0.10.0)
Before After

Latest

Before, from gh release list (published times). Latest went to whichever release was created last:

evlog@2.30.1            2026-10-06T17:12:55Z
@evlog/telemetry@0.3.4  2026-10-06T17:12:58Z
@evlog/cli@0.9.0        2026-10-06T17:13:01Z   <- Latest after this run
evlog@2.31.0            2026-10-11T21:03:36Z
@evlog/cli@0.10.0       2026-10-11T21:03:39Z   <- Latest after this run
evlog@2.32.0 2026-10-13T20:29:32Z <- Latest only because it shipped alone

After, dry run of a CLI-only publish on this branch:

$ GITHUB_TOKEN=$(gh auth token) DRY_RUN=1 node scripts/release-notes/index.mjs '[{"name":"@evlog/cli","version":"0.10.0"}]'

── @evlog/cli@0.10.0  (9 PRs since @evlog/cli@0.9.0)
…
[release-notes] would mark evlog@2.32.0 as Latest
exit 0

Labels

Labels now only sort PRs without a changeset, since changeset lines follow their bump. The new labelling logic, run read-only over the last 120 PRs. Every PR whose labels would change is already released, so the next release is not affected:

PR Title Change
#831 feat(cli): install agent skills globally by default bug → feature
#806, #807, #808, #767, #766, #749 feat… + feature
#809 docs: show the evlog.config.ts wiring… + documentation
#860, #861, #820, #777 chore… (not deps) − dependencies

Testing

  • pnpm release-notes:test: 18 tests on the helpers in scripts/release-notes/lib.mjs, including a PR with two changesets and the headline cuts (code spans, e.g., a leading Breaking:), and a hand-set PR label that is not a release category. It now also runs in CI next to the content-lint tests. Exit 0.
  • Headlines checked over the 98 changesets of the last 12 versions of every package. One old entry starting with a # heading led to stripping that marker.
  • eslint scripts/release-notes and actionlint on label-pr.yml and release.yml: clean.
  • Dry runs against evlog@2.31.0, evlog@2.30.0 and @evlog/cli@0.10.0: every changeset in each CHANGELOG section has its line. That includes fix(next): bundle the instrumentation factory and stop capturing evlog's own output #816 and feat: add @evlog/signals #764, which each shipped two.
  • Not run: the labeller and the gh release edit calls on GitHub itself. They only run on a real PR event and a real publish.

No changeset: CI and scripts only.

ELI5: every package gets its own release page on GitHub. Those pages now list each change on its own line, even when one pull request made several, and the main evlog package keeps the "Latest" badge when other packages publish at the same time.

Summary by CodeRabbit

  • New Features
    • Package releases now include release notes based on merged pull requests and changelog entries, organized into configured categories with links to relevant changelogs and comparisons.
    • The latest stable evlog release is marked as the Latest release.
    • Release notes are prepared for all affected packages before any release is updated.

📝 Walkthrough

The release workflow now generates package release notes from changelogs, changesets, and pull requests, updates published releases, and marks the newest stable evlog tag as Latest. The pull-request labeling workflow parses Conventional Commit-style titles and reconciles managed labels.

Changes: Release Notes

Layer / File(s) Summary
Release-note parsing and rendering
scripts/release-notes/lib.mjs, scripts/release-notes/lib.test.mjs
New helpers parse release configuration and changelog sections, select stable tags, filter pull requests, extract changeset entries, and render release notes. Tests cover parsing, selection, and rendered output.
Package release-note workflow
scripts/release-notes/index.mjs, scripts/release-notes.mjs
The new script gathers package history, changelog entries, and pull requests, then prepares and updates release bodies. It supports dry-run output and marks the newest stable evlog tag Latest. The previous script is removed.
Release workflow and test integration
.github/workflows/release.yml, .github/workflows/ci.yml, package.json, AGENTS.md
The release workflow invokes the new script after publication. A test command is added to the package scripts and CI workflow, and documented in AGENTS.md.

Pull Request Labels

Layer / File(s) Summary
Title-based label selection and updates
.github/workflows/label-pr.yml
The workflow handles reopened pull requests and title edits. It parses Conventional Commit-style titles, adds labels based on type, scope, and breaking marker, and removes stale managed labels while retaining breaking.
